A first all-grain mash schedule that works

Most first all-grain brews go badly for the same two reasons: the brewer tried to do too much, and they judged the result against numbers that were never realistic. Here is a schedule that does one thing, does it reliably, and tells you honestly what to expect.
The whole schedule
For 23 litres of a 1.048 pale ale:
- Grain: 5 kg of a single pale base malt. Nothing else for batch one.
- Mash: 66 °C for 60 minutes.
- Mash thickness: around 3 litres per kilogram, so roughly 15 litres of strike water.
- Mash out: skip it.
- Sparge: batch sparge with enough water to reach your pre-boil volume.
- Boil: 60 minutes.
That is the entire thing. No protein rest, no step mash, no decoction. Modern malt is fully modified and needs none of it.
Why 66 °C
Two enzyme families convert starch to sugar, and they prefer different temperatures.
- Beta-amylase works best around 60–65 °C and produces maltose, which yeast ferments completely. Mash low and you get a drier, thinner beer.
- Alpha-amylase prefers 68–72 °C and produces longer dextrins that yeast cannot ferment. Mash high and you get a fuller, sweeter beer that finishes higher.
66 °C sits deliberately between them. You get good conversion, a beer that finishes around 1.010–1.012, and enough body that it does not taste like water. It is the safest single temperature in brewing, and there is no shame in using it for years.
Hitting the temperature
Grain at room temperature will pull your strike water down. The rule of thumb: heat your strike water about 8–10 °C above your target mash temperature, then stir the grain in.
So for a 66 °C mash, strike at around 74–76 °C. Add the grain gradually while stirring — dumping it in one go creates dough balls of dry flour that never convert.
Stir thoroughly for a full minute, then take a reading in the middle of the mash, not at the edge. If you are a degree or two high, stir with the lid off. A degree or two low, add a splash of boiling water. Then leave it alone. Every time you open the lid you lose heat, and constant fiddling costs you more than a small deviation ever will.
Sparging without overcomplicating it
Batch sparging is the right choice for a first brew. Drain the mash completely, add your sparge water in one go, stir, let it settle for five minutes, and drain again. Combine both runnings.
Fly sparging — trickling water slowly across the grain bed — gets slightly better efficiency, but it takes longer, requires more equipment, and gives you more ways to go wrong. The two or three percent you gain is not worth it on batch one.
Keep sparge water at around 75 °C. Much hotter and you start extracting tannins from the husks, which gives a dry astringency like over-stewed tea.
Honest efficiency numbers
This is where most first-timers get discouraged. Published recipes usually assume 75% brewhouse efficiency. Your first all-grain brew will probably land between 60% and 70%.
That is normal. Efficiency depends on your crush, your grain bed, your sparge technique and your system's dead space — all of which you have not calibrated yet. It is not a measure of whether you are any good at this.
The practical consequence is that your gravity will come in low. Plan for it: either accept a slightly weaker beer for batch one, or keep some dry malt extract on hand to top up the gravity if you miss badly. Nobody will taste the difference between 1.044 and 1.048. They will taste a beer fermented too warm.
Record your actual efficiency, then build the next recipe around that number rather than the textbook one. After three or four brews on the same system you will know your figure to within a couple of percent, and your gravities will start landing where you predicted.
The crush matters more than you think
If one thing is going to cost you efficiency, it is the crush. You want the starch cracked open but the husks left largely intact — the husks form the filter bed that lets you drain the mash.
Too coarse and you leave sugar behind. Too fine and you get a stuck sparge, where the bed compacts and nothing drains. Grain milled to order at the shop is set for exactly this. If you mill your own, aim for cracked kernels with visible husk fragments, not flour.
What to do when it goes wrong
- Stuck sparge. Stir the bed, let it resettle, and drain more slowly. Rice hulls in the mash prevent it happening again.
- Mash too low. Add boiling water and stir. A few minutes at 62 °C will not ruin the beer, it will just finish a touch drier.
- Mash too high. Harder to fix. Add cool water and stir hard. If it sat at 72 °C for the whole hour, expect a fuller beer that finishes around 1.016.
- Gravity well under target. Boil longer to concentrate, or add extract. Do not sparge more water in after the fact — you will pull tannins.
Brew it twice
The single most useful thing you can do is brew this exact recipe twice in a row. Everything you change between the two brews teaches you something about your system, because everything else stayed the same. Chase a new recipe every time and you learn very little about why any of them turned out the way they did.
